1报损Breakage报损Breakage接受培训和培训他人都是首要任务---家乐福政策Tobetrainedandtrainothersarepriorities---Carrefourpolicy报损Breakage2PurposeTrainerDurationAttheendofthistrainingyouwillbeabletoStaffConcernedTrainingMethodΤΤ癡絤よΑ丁ObjectiveAttheendofthistrainingyouwillbeabletoPopulationTrainingMethodTrainerDuration目的训练课程结束时,你将有能力做到参加人员训练方式训练者时间保证系统中理论库存的可靠性确认已知损耗的数量和金额熟悉报损操作方法全体参加报损的员工投影仪营业部门处长/OP主管90分钟TohaveareliabletheoreticalstockinthesystemToidentifythequantityandamountofknownlossAlltheemployeesinvolvedinBreakageProjectorDivisionmanagerOrderPoolManager90minutes&topracticefornextdayBreakageToknowthebasicconceptsofBreakageandtheoperationprocedures参加第二天的报损报损Breakage3报损的目标TheobjectiveofBreakage报损的定义BreakageDefinition报损的流程BreakageProcedure准备Preparationworking清点Counting扫描Scanning报告Breakagereports复核SecurityChecking销毁Destroy总结Conclusion测验Test内容Content:报损Breakage4Torecordanddestroyallun-saleableandun-returnablebrokengoodsinordertoensureareliablestockandmargininthesystem登记并销毁所有无法销售和无法退货的破损商品,保证可靠的系统库存和毛利报损的目标Objective报损Breakage5BreakageProcedureofNonfreshDept非生鲜部门的报损程序报损Breakage6报损商品是指不能销售的物品(因为损坏,溅漏….)和空包装盒。每天,家乐福人员,必须从销售区,收银台,服务中心…收集并扔弃。因为我们不能退给供应商Breakageisgoodsun-saleable(becausedamaged,spoiled…)andemptypackagingthatCarrefourpeoplehavetocollecteverydayfromsalesfloor,cashiercounter,informationdesk…tothrowawaybecausewecan’treturntothesupplier该商品确认为无法销售之单品Anitemisconsideredasun-saleableif:已损坏。Itisdamaged.超过保质期Theexpirydateisover销售日期,新鲜度和/或质量没有遵守生鲜产品条例.Thefreshchartintermsofsellingdate,freshnessand/orqualityisnotrespected包装破损且无法重新包装Thepackageisdamaged&impossibletorepackaging只剩包装Thepackageisempty报损的定义Definition报损Breakage7无包装Nopackage损坏Broken只有盒子Onlybox损坏,无包装,用过Broken,nopackage,used过期Out-offexpirationdate拆包装Packageopened报损的定义Definition报损Breakage8报损的流程Process整理仓库和卖场ArrangeStorage&SalesArea用RFT扫描报损(下午5:00)UseRFTtoscanthebreakageitembefore17:00从RFT中打出报告,保安复核签字PrintthereportfromRFT,securityconfirm&sign销毁后扔掉所有报损单品ThrowawaythebreakageitemafterdestroyCommercial&storageteam收集所有需报废商品并置于报废区内Collectallconcerneditem&putintobreakageareaCommercial&storageteamStorageTeam&SecurityStorageTeam&SecuritySecurityBreakageTime:BeforeCyclecount报损Breakage17报告Report报损Breakage18复核Securitychecking•Day17:00-22:30•保安部员工Allsecurityemployees时间段Timeperiod参与人员Participants操作要点Operation根据商品报废报告检查所处理单品的准确和详细资料ChecktheaccuracyanddetailoftheitemstobedisposedwiththeBreakagereport.如果有任何矛盾立即同部门主管调查InquiryimmediatelywithSalesManagerifthereisanydiscrepancy确保单品及数量输入正确Insureinputthecorrectitemcodeandquantity报损Breakage19复核Securitychecking数量问题QuantityProblem报告上数量实际数量QuantityonReportrealquantity:库房人员扫描差异数量,并打印附加商品报废报告表明同先前报告的差异。只有当所有商品报废报告收齐时,保安才签字。StorageteamEmployeescansthedifference,thencomeupwithanadditionalBreakageReportidentifyingthedifferenceinquantityfromthepreviousReport.SecuritysignsonlywhenhegetsalltheBreakageReports.报告上数量实际数量QuantityonReportrealquantity:库房人员在商品报废报告上确切修改成正确数量后,交给保安检查签字。保安必须每日将报废报告递交给订货小组用来进行当日库存调整。StorageteamEmployeemustindicateexactlytherightquantityontheBreakageReportandSecurityhastocheckandsign.TheSecuritymustsendtheBreakageReporttotheOrderPooleverydayinordertomakeaStockAdjustmentonthesameday.报损Breakage20销毁Destroy•Day17:30-22:30时间段Timeperiod参与人员Participants操作要点Operation•保安部员工Allsecurityemployees所有需报损商品必须全部销毁,销毁后此商品需无法正常使用Allconcerneditemmustbedestroyed,afterdestroyedtheseitemscannotbeusedasnormal.严禁未经损毁随意丢弃需报损商品It’sforbiddentodroptheconcerneditemwithoutdestroy.报损Breakage21订货小组职责OrderPoolResponsibilities:如报告上数量实际数量IfQuantityonReportrealquantity:根据修正的商品报废报告修改库存。CorrectthestockintheSystemaccordingtothemodifiedBreakageReport.物流处长职责BOMResponsibilities:必须打印库存调整报告保证每日数据一致,并交叉检查报废报告,用来控制咨询管理一致,并累加总金额以控管损耗。MustensuredailyreconciliationbyprintingalltheStockAdjustmentReportsandcrosscheckwiththeBreakageReportforconsistencycontrol,andsummarizethetotalvalueforlosscontrol.如有分歧,同销售主管一起调查。InvestigatewithSalesManagerincaseofdiscrepancy..修改Modification报损Breakage22BreakageProcedureofFreshDept生鲜部门的报损程序报损Breakage23目标Objective1.销毁和记录所有无法销售的商品。Todestroyandrecordallnosaleablegoods.2.了解正确的可知损耗金额。Toknowthecorrectamountoftheknownloss.3.确保部门好的毛利结果。Tohavecorrectdepartmentmarginresult.要点KeyPoints所有损耗必须在当晚销毁。Allthelossmustbedestroyatnight.报损Breakage241.特别损耗区必须在生鲜部,或其下属的每个部门都有标注。Speciallossareamustbeindicatedinthefreshdivisionandineachdepartment.2.在整个营运过程当中,员工通过整理排面已确保有吸引力的陈列面,收集损耗,损耗包括:A.过期产品,B.包装破损C.空包装D.不新鲜产品Staffkeepadjustingthedisplayinordertokeepitattractivealldaylong.Thelossincludes:a.productsoverconsumptiondateb.thepackageisdamagedc.theemptypackaged.itemswhichisnotfresh3.从各个部门收集损耗后,立即称重。并登记在每日损耗登记簿上。Toweighthelossimmediatelyaftercollectandrecordonthedailylossregisterbook.4.把损耗拿到收货区销毁,并带上每日耗损登记簿。BringthelosstotheRYwiththedailylossbookforthelossdestroy.报损Breakage255.所有部门的损耗单品在被损毁前必须保存在损耗区。Allthelossitemsinthedepartmentmustbekeptinthelossareabeforedestroy.6.保安员工抽查实际损耗量是否与日损耗簿上的相同。如没问题,生鲜处的员工将日损耗簿背面的价格标签通过扫描枪扫入损耗。Securitystaffmakerandomcontroltocheckifquantityrecordmatchwiththequantitytobedestroy.Ifnoproblem,freshstaffwilluseRFto
